Try something along the lines of the poem by Clement C. Moore, "Twas the Night Before Christmas." There used to be a big book of kids plays in the library where there a story of how this got written.

Using A Visit from St. Nicholas poem, have someone off stage making noises as if Santa was preparing to come out. After poem is read, tell group that Santa can't make it. Then bring out a bag of red shirts, cotton batting for hair, lipstick for nose & cheek color, charcoal for ashes, corncob pipe, red hats, and finally shaving cream for the beards. MAKE SURE IT'S MENTHOL! Then have a select few (Or all if you have enough supplies) youth members dress their dads or moms up as a substitute Santa. Have a supply of towels and a camera on hand. We've done this every couple of years and it is a riot for kids of all ages.

Are you familiar with the Johnny scout routine? You know where one scout stands behind the other using his arms for Johnnys arms and the scout in front uses his arms for the legs. Well if you did this with a santa costume, I'll bet you could come up with q great routine. you could even have Santa pass out gifts, having to reach deep into the bag to get them out. use your imagination. get some input from some of the boys.
